Flat roof leaks: what a Property Manager needs to know
Why commercial flat roofs leak, what to do in the first hour, and how to tell a Roof Repair from a roof that has reached the end of its life.

A flat roof leak is rarely an emergency for the roof. It is an emergency for what sits under it: tenants, stock, equipment, and a ceiling that is quietly soaking up water. This guide covers what a Property Manager can decide from the ground, what needs someone on the roof, and when a repair stops being the better option.
Why flat roofs leak
Water on a flat roof has nowhere to go but where the roof lets it. Almost every leak FRSG sees comes down to one of four things:
- Seams and flashings that have opened up with age or heat cycling.
- Penetrations such as vents, drains, and equipment curbs where the sealant has dried out.
- Ponding water that sits for more than two days and slowly works through the membrane.
- Old patches applied over the symptom instead of the source, which fail again on the next heavy rain.
The wet spot on the ceiling is almost never under the hole in the roof. What to do in the first hour
- Move or cover whatever is under the drip. A bin under a stain is the cheapest thing you will do all week.
- Photograph the ceiling stain and note the time and the weather. The roofer needs to know whether it leaks during every rain or only in wind-driven rain.
- Do not send maintenance staff up with a bucket of roof cement. The patch will hide the source and make the next inspection harder.
- Check the drains you can see from the ground. A blocked drain turns a small roof problem into a ponding problem.
Repair, or something bigger
Most leaks are a Roof Repair: one seam, one flashing, one drain. The question is whether the roof around the repair can still hold a repair. A membrane that is brittle enough to crack when it is walked on will not hold a weld, and a roof with failures spread across the whole field is telling you that patching has stopped paying for itself.
